Beyond the promise of an automatic cost answer

Artificial intelligence is often presented as a way to calculate product cost instantly from a drawing or 3D model. Such applications are developing rapidly, but industrial cost analysis is more complex than a single prediction. Cost depends on manufacturing route, volume, location, equipment, material market, quality requirements, supplier strategy and company-specific assumptions. A number without an explanation is difficult to trust and even harder to use in negotiations or design decisions.

The strongest role for AI is therefore not to replace cost engineers, but to accelerate the tasks around analysis and make industrial knowledge easier to access.

High-value applications today

AI can classify components, extract information from drawings and bills of materials, detect likely materials and processes, and find similar historical parts. It can support routing suggestions, identify missing parameters and flag unusual values. Natural-language interfaces can help users search a manufacturing knowledge base or ask why one concept is more expensive than another.

AI can also assist with supplier quotation analysis by mapping cost breakdowns into a common structure and comparing them with reference models. In large portfolios, anomaly detection can highlight components with unexpected prices or cost changes.

Combine prediction with engineering logic

Pure machine-learning models can be fast, but their quality depends on representative training data. They may struggle with new technologies, low-volume products or unusual geometries. Process-based cost models are slower to build but explain how cost is generated. A hybrid approach combines both: AI proposes classifications and parameters, while transparent engineering equations calculate the cost.

This approach allows experts to review and adjust assumptions. It also creates a feedback loop in which validated project results improve future recommendations.

Data quality and governance are decisive

AI cannot compensate for inconsistent master data, unclear units or outdated reference values. Companies need taxonomies for materials, processes and equipment, as well as rules for approval and version control. Sensitive supplier and product data must be protected. Users should know whether a result is based on verified internal data, external references or a statistical estimate.

Confidence levels and source transparency are particularly important. A suggested cycle time based on several comparable production cases should be distinguished from a generic estimate with limited evidence.

The future role of the cost engineer

As routine data preparation becomes more automated, the cost engineer can focus on the tasks that create business value: challenging concepts, evaluating risks, moderating cross-functional decisions and translating technical alternatives into financial impact. Expertise remains essential because cost analysis is ultimately a model of how a product will be made.

AI creates real value when it strengthens this expertise. The goal should be faster, broader and more consistent analysis with an auditable logic - not a black box that produces an impressive but unchallengeable number.
